Definition

The Value Proposition Canvas (VPC) is a one-page tool for designing and testing the match between what a customer segment needs and what a product or service offers. It has two halves. The customer profile describes the customer’s jobs, pains, and gains. The value map describes the products and services on offer, plus the pain relievers and gain creators they provide.

The goal is “fit.” Fit exists when the value map’s pain relievers and gain creators address the customer pains and gains that matter most to that segment.

Strategyzer developed the canvas as a companion to the Business Model Canvas. It zooms into two of that canvas’s nine blocks, customer segments and value propositions. Strategyzer released a prototype version around 2012 and refined it through client work. The finished tool was published in Value Proposition Design (Wiley, 2014), written by Alexander Osterwalder, Yves Pigneur, Greg Bernarda, and Alan Smith, with design by Trish Papadakos.

Why it matters for marketing

A value proposition is the reason a customer picks one offer over the alternatives. Most marketing teams write one. Fewer can show the customer evidence behind it.

The VPC closes that gap by making the team describe the customer first, in the customer’s terms, before describing the product. That order matters. When teams start with the product, the value proposition tends to become a feature list or a slogan, which is the problem the canvas was built to fix.

For marketers, the completed canvas feeds directly into messaging. Pain relievers become proof points. Gain creators become benefit statements. The customer’s social and emotional jobs, which Strategyzer says teams often skip, point to the positioning and creative angles that functional feature copy misses.

It also forces segment discipline. One canvas covers one segment, so a B2B software company selling to both IT buyers and end users needs two canvases and, usually, two sets of messages.

How it works

The canvas doesn’t produce a score or a formula. It’s a structured comparison between two sides.

Customer profile (right side, drawn as a circle). Strategyzer says this side should contain only things that can be observed about the customer, all of which sit outside the company’s control.

Checking fit. The team draws a line from each pain reliever to the pain it addresses, and from each gain creator to the gain it produces. Items with no connection on either side get questioned. A pain reliever that doesn’t match any observed pain is probably a feature nobody asked for.

Both sides get ranked. Jobs, pains, and gains are ordered by how much they matter to the customer. Pain relievers and gain creators are ordered by how essential they are. Fit is judged against the top-ranked items, not the whole list.

Strategyzer treats fit as a hypothesis until customers confirm it. The canvas records what a team believes. Interviews, prototypes, and experiments decide whether it’s true.

How to utilize the Value Proposition Canvas

Building messaging frameworks. Ranked pain relievers and gain creators map to proof points and benefit statements in a messaging hierarchy. The customer’s own language from the jobs, pains, and gains columns often ends up in headlines and ad copy.

Planning customer research. The customer profile works as an interview guide. Each job, pain, and gain is a question to validate. Strategyzer suggests the “Five Whys” technique to get past surface answers to the motivation underneath.

Launching a new product or feature. Before development, the canvas shows whether a proposed feature connects to a real, high-priority pain. That’s an early test of problem-solution fit.

Differentiating against competitors. Filling in a value map for a competitor, against the same customer profile, shows which pains they relieve and which they leave open. The gaps are candidates for positioning.

Segment-specific go-to-market. Separate canvases for separate segments (buyers and users, SMB and enterprise, first-time and repeat customers) make the differences visible, which helps when the same product needs different messaging.

Sales enablement. Sales teams can use the pain column as a discovery-call checklist and the pain relievers as matched responses.

The VPC and JTBD overlap the most. The customer jobs column is built on jobs-to-be-done thinking, and Strategyzer describes the integration of JTBD with experimentation as one of Value Proposition Design‘s main contributions. JTBD goes deeper on the job itself. The VPC adds the value map and the explicit fit check.

A UVP statement is often the last step after a VPC, not an alternative to it. The canvas produces the evidence, and the statement compresses it into a line.

Best practices

  • Keep the two sides separate. Strategyzer’s first listed mistake is treating the canvas as one blurred list. The customer profile holds only observable facts about the customer. The value map holds only what the company designs.
  • Use one canvas per segment. Mixing payers and users, for example, makes it impossible to tell whose pains are being addressed.
  • Fill in the customer profile first, without the product in mind. Teams tend to list only the pains their product already solves. Describing the customer as if the product didn’t exist produces a more accurate profile.
  • Look past functional jobs. Strategyzer reports that most first drafts list almost nothing but functional jobs. Social and emotional jobs are often where the strongest pains and gains sit.
  • Rank everything. Order jobs, pains, and gains by importance to the customer, and order pain relievers and gain creators by how essential they are.
  • Don’t try to address every pain and gain. Strong value propositions make deliberate trade-offs and perform very well on a few high-priority items.
  • Write pains and gains specifically. “Slow reporting” is vague. “Waits three days for regional sales data before closing the month” can be tested and addressed.
  • Validate with customers. Interviews, landing page tests, and prototypes turn the canvas from assumption into evidence. Date each version so changes are traceable.

AI-assisted customer profiles. Strategyzer now offers playbooks for mapping customer profiles with AI and for strengthening value propositions with generative AI. These tools can draft jobs, pains, and gains from research transcripts, reviews, or support tickets, though the output still needs checking against real customers.

Synthetic research as an input. Some teams are testing synthetic respondents (AI-generated personas) to pre-screen canvas hypotheses before live interviews. The method is still being validated against human research, so it’s generally treated as a supplement rather than a replacement. See Synthetic Research.

Value propositions for AI agents. When an AI shopping agent evaluates products on a person’s behalf, the “customer” reading the value proposition is partly software. That raises questions the original canvas didn’t address, such as which pains and gains an agent can verify from structured product data. Tighter links to measurement. Tying individual pain relievers and gain creators to metrics such as conversion rate or churn lets a team track a value proposition after launch, not just test it before.
